The four layers of an AEO engagement
Answer engine optimization is not a single deliverable. It is four layers, and skipping one makes the others do nothing. If you want the concept before the scope, we keep answer engine optimization explained as a standalone reference.
Access. An answer engine cannot cite a page it cannot fetch. This layer covers robots.txt rules that separate AI retrieval crawlers from training crawlers, server responses that do not block or throttle them, render behaviour that does not hide the content behind JavaScript, and the optional llms.txt file. Most access problems are accidental. A security plugin, a CDN rule, or a copied robots.txt file blocks something nobody meant to block.
Structure. Semantic HTML, one H1, headings that describe the section under them, and JSON-LD that matches what a human sees on the page. Organization or LocalBusiness schema with real depth, Article or BlogPosting on editorial pages with author and publish date, BreadcrumbList, and FAQPage only where visible questions and answers exist. Schema that describes content the page does not contain is worse than no schema.
Substance. Content written to answer a question in the first two sentences, with the claim stated before the context. Named authors with a real bio and a page that establishes why they know the subject. Sourced facts. Dates that reflect reality. This layer is where most of the recurring monthly work goes, because it is the layer that never finishes.
Authority. Off-site citations and mentions on sources the engines already read. This is the slowest layer and the one that separates a foundational retainer from a full-stack one.
Wrapped around all four is measurement: a fixed set of queries that matter for your category, sampled repeatedly, so you can see whether anything moved.
What actually lands, month by month
Month one is diagnosis and structural fixes. Full audit against the checks that matter, crawler access corrected, schema written or repaired so it matches the page, single H1 enforced, meta descriptions written, sitemap and lastmod dates made factual, author attribution added. Then a baseline: the query set is defined and sampled so there is a before to compare against.
Months two and three are content and coverage. New pages that answer the questions your buyers type, existing pages rewritten so the answer arrives first, FAQ sections added where there are real questions to answer and schema to match. Coverage of the entity gaps found in month one, meaning the questions about your category where nothing on your site is a plausible source.
Month four onward is authority and iteration. Off-site work, refreshed content on the pages that matter, and monthly re-sampling of the query set. This is where the engagement either compounds or stalls, and it depends almost entirely on whether the content layer keeps shipping.

What moves the number: how many categories and questions you need to cover, how often the content has to be refreshed, how much content gets produced per month, whether off-site authority work is included, and how many engines get tracked.
Two pricing signals to walk away from. Dirt-cheap AEO, because at a few hundred a month the only thing that fits in the budget is a schema plugin and a report. And hidden pricing, because an agency that will not publish a starting number is usually pricing off what it thinks you can pay.
How to evaluate an AEO provider
Five checks, all answerable on a first call. The longer version is the 7 questions to ask a provider.
- Do they separate what they control from what they do not? Nobody controls source selection inside an answer engine. A provider that says so out loud is describing the job accurately. A provider guaranteeing citations is not.
- Do they track more than one engine? ChatGPT, Perplexity, Google AI Overviews, and Claude select sources differently. A report on one engine is a sample of one, and tracking citations across engines takes dedicated tooling.
- Is there a named human on the content? Authorship is a ranking-adjacent signal and also a proxy for whether real people are writing.
- Do they do SEO too? AEO and SEO share the same technical foundation. A provider that treats them as separate products will bill you twice for the same crawl fix.
- Will they show you the audit before the invoice? The diagnosis is cheap to produce. Anyone unwilling to show their assessment before you sign is protecting a thin process.
The four ways AEO engagements go wrong
Schema that lies. FAQPage markup with no visible FAQ on the page. Review schema for reviews that are not shown. It is the most common shortcut in the category and it is the one that gets pages penalised rather than cited.
Blocking the wrong crawlers. Teams read a headline about AI training and block everything, including the retrieval crawlers that fetch a page at the moment a user asks a question. Training access and live retrieval access are different decisions and should be made separately, and the gap between retrieval crawlers versus training crawlers is where most of the damage happens.
Treating AEO as a replacement for SEO. It is not. Organic rankings and AI citations are measured separately and both are worth having. The technical work underneath them is shared. Here is how AEO and SEO differ in practice.
No baseline. If nobody recorded how the brand appeared across a fixed query set before the work started, there is no honest way to say whether anything improved. Establish the baseline in week one or the reporting is theatre.
